Before operating anything, truly understand how your company works
The diagnosis is the front door to Backbone and a complete product on its own. In two weeks you leave with a map of your operation you did not have, three processes chosen by what they pay back, and a demonstration on your own data of what the AI would do, without it touching anything yet.
Five deliverables, all written to be read in twenty minutes
- The operating map. Tools, people, roles and who may do what, as it really works, not as the org chart says.
- The three processes. Chosen by the time they give back and by how easy they are to undo, with the current cost of each estimated with your numbers.
- The reversibility map. Which actions in those processes can be undone, which need a confirmation, and which an AI should not touch yet.
- The mirror demo. Backbone connected read-only to two or three of your tools, showing what it would have done with real data from last week.
- The first-operation plan. Scope, weeks, what it needs from your team, what evidence it produces and the fixed price of the next step.

Three short conversations with the people who do the work, and read-only access to the tools where it lives: email, CRM, bank, ERP, folders.

Map
I reconstruct how work flows between systems and people, where time is lost and where risk is taken unknowingly. I come back with concrete questions, not a questionnaire.
- Days 8 to 11
Show
Backbone connected in mirror mode. You see the morning briefing it would have produced with your real data, and what would have waited for your confirmation.
- Days 12 to 14
Decide
Delivery of the five documents and a one-hour session to decide with data: continue with a first operated process, or keep the plan.
Little, but real
- One person accountable for the process: usually the COO or the CFO.
- Three 45-minute conversations with the people who do the work every day.
- Read-only access to two or three tools. Granted and revoked in minutes; revoked when we finish.
- A decision at the end of the second week. Yes or no, with the plan in front of you.
So there are no surprises
- Not a migration or a software rollout. Your tools remain the truth.
- It writes, sends, pays and deletes nothing. Mirror mode: read-only.
- Not a generic report on “AI in your industry”. It talks about your processes, with your numbers.
- No obligation to continue. The plan is yours.
A fixed price before we start. If we continue, it is deducted.
The price of the diagnosis is fixed and agreed in writing before day one, based on the number of tools and processes to look at. No extra hours and no mid-way extensions.
If you decide to continue with the first operated process, the diagnosis fee is deducted from it. If you do not, you keep the map, the three processes, the reversibility map and the plan.
Access is read-only, what is looked at and what is not is agreed in writing, and access is revoked when we finish. Data is stored in the European Union and we do not use it to train models.
Two or three are enough to show the value: usually email and the CRM or the ERP. More tools do not improve the diagnosis; they lengthen it.
